A 90-day business plan for agents who don’t cold call comes down to six weekly activities: open houses, a farm, your sphere, vendor referrals, a monthly class and past-client follow-up. You track five numbers and review them every Monday, so you always know what to do next.

At Realest.com we give agents who aren’t calling strangers yet this plan with weekly numbers, not “post more on social media.” Every activity puts you in front of people who already know you or are already thinking about real estate.
What is a 90-day business plan for agents who don’t cold call?
It’s six activities done every week, five numbers tracked on a scorecard, and a 15-minute check-in every Monday with Sash Joveski or Andrew Gallegos. You don’t need a script for strangers. You need a calendar, a list of people, and the habit of following up.
Ninety days is long enough to build habits and short enough to stay focused. By the end you’ll know which activities bring you conversations and which ones you can drop.
The six pillars
1. Open houses, two every weekend
Door-knock 20 neighbors the day before with an invite. Neighbors often know someone who wants to live on their street, and an invite is an easy conversation to start. Greet every visitor at the door, ask a few easy questions, and offer a sign-in with permission to follow up. Then follow up with every person who signs in within 24 hours.
If you don’t have listings yet, ask the agents in your office. Plenty of listing agents are glad to have someone host on a weekend.
2. Farm one neighborhood
Pick 300 to 500 homes. Mail a monthly market update postcard using real recent sales. Host one small event each quarter, like a coffee morning or a shred day. A farm works because people see the same name, every month, with useful information. Pick a neighborhood you like and can drive through often, so you can talk about it from experience.
3. Run your sphere like a business
List 100 to 150 people you know. Reach out to each one once a month with a call, a handwritten note, or a pop-by, and ask for referrals. Open with them, not with business. Ask about their family, their job or their weekend, and mention real estate once near the end by asking if they know anyone thinking about a move. Write down what you learned and when you’ll reach out again.
4. Build a vendor referral circle
Meet one lender, inspector, contractor, insurance agent, or divorce or estate attorney every week, and look for ways to help each other’s clients. These people talk to homeowners before an agent does. When they trust you to take good care of the people they send, they keep sending them.
5. Teach one local class a month
First-time buyers, downsizing, or selling an inherited home. Hold it at a library or a lender’s office, and follow up with everyone who signs up. Keep it practical: what the steps are, what it costs to get started, and what questions to ask. Teaching gives people a reason to meet you before they’re ready to hire anyone.
6. Turn every closing into more business
Follow each client for 12 months on a set schedule. Ask for a review and for two referrals. Put the dates on your calendar the day you close: a check-in after move-in, a note on the home anniversary, and a call when you have something useful to share.
What does a week look like?
Here’s one way to lay it out. Adjust the days to fit your life, but keep the activities on the calendar.
- Monday: 15-minute scorecard review, then plan the week.
- Tuesday: Sphere outreach and handwritten notes.
- Wednesday: Coffee with one vendor partner.
- Thursday: Farm work: postcards, a drive through the neighborhood, event planning.
- Friday: Door-knock invites for the weekend open houses.
- Saturday and Sunday: Two open houses, then follow-up with every sign-in.
Once a month, swap one afternoon for your local class. After each closing, add the 12-month follow-up dates the same day.
How do you track it?
Every week you write down five numbers: doors knocked, notes sent, conversations, appointments, and contracts. On Monday you review them in 15 minutes and commit to the next week. The numbers show what’s working, so the plan gets better each month. Results depend on the work and the market, and nothing here is a guarantee.
How do the 90 days break down?
Days 1 to 30: set it up
Build your sphere list, pick your farm, book your first open houses and set up your scorecard. Mail your first farm postcard and send your first round of sphere notes.
Days 31 to 60: keep the rhythm
Keep both open houses every weekend, meet a new vendor each week and teach your first class. Look at your Monday numbers and notice where conversations are coming from.
Days 61 to 90: double down
Do more of what brought you conversations and appointments, and cut what didn’t. Plan your next 90 days with what you learned.
Frequently asked questions
Can you build a real estate business without cold calling?
Yes. This plan replaces cold calls with open houses, a farm, your sphere, vendor referrals, local classes and past-client follow-up. You still talk to people every week. They’re just people who know you or are already thinking about real estate.
How many hours a week does this plan take?
It depends on your schedule. The weekend open houses take the most time. The rest fits into a few focused blocks during the week, and the Monday review takes 15 minutes.
What should I track each week?
Five numbers: doors knocked, notes sent, conversations, appointments and contracts. Review them every Monday and plan the next week from what they show.
Does this plan work for new agents?
Yes. New agents can host open houses for other agents’ listings, start with the people they already know and learn from vendor partners. It’s a good way to build habits in your first 90 days.
